諸 centers on a collection of multiple items or people: various, many, or several things considered together.
諸 combines 言 (words, speech) with 者 (person, thing), originally suggesting a collection of spoken items or various things mentioned. The modern form preserves this structure.
Words (言) from many people (者) come together: various opinions, many voices, several statements all at once.
For ショ, imagine a show where various acts perform together: show -> ショ, and the stage is filled with many different performers.
